A basic 10×10 freestanding cedar pergola takes two people 6–10 hours to build from a plan, costs $400–$900 in lumber and hardware, and requires a circular saw, drill, level, ladder, and post-hole digger. The seven steps: layout and post holes, set posts in concrete, cut and notch the support beams, attach beams to posts, cut and space the rafters, install the top slats, and finish. My own 10×12 build took two people four hours using pre-cut lumber from a free plan — the planning saved a full day of measuring and cutting.

 

I've built enough pergolas to know where the time actually goes: it isn't the assembly, it's the cutting. Every measurement, every notch, every repetitive cut on the rafters and slats adds minutes that compound into hours. That's why the plan matters more than the lumber. Here's my complete process, including how a free plan builder trimmed my last build to a single afternoon.

 

Step Zero: Get the Plan Right

Start with a plan that matches your space and posts, not one you adapt on the fly. Free plan builders — the online tools where you enter your dimensions and get a lumber cut list, hardware schedule, and post layout — eliminate the calculation errors that turn a weekend project into a two-weekend project. Enter your target footprint, your post spacing, and your rafter count, and the tool outputs every cut length.

 

The reason this saves a full day: a 10×12 pergola has 4 posts, 2 support beams, 10–14 rafters, and 12–20 top slats. That's 28–40 pieces, each needing at least one measurement and cut. Measuring each one on site, one at a time, is how the hours disappear. Cutting them all from a list, batch-style with a speed square and a stop block, is how a build compresses to an afternoon.

 

Print the cut list, buy the lumber, and have the yard cut the long stock to rough length before you leave. Most home centers will do two or three cuts free — having the beams and rafters rough-cut saves transporting twelve-foot boards and gets you 80% of the way home.

 

The Seven-Step Build

Step one: layout and post holes. Mark the four post positions with string and batter boards, checking that the diagonals are equal — diagonal equality proves the layout is square, which no amount of level-checking will fix later. Dig post holes 24 inches deep (below frost line in cold climates — check your local depth, which ranges from 12 inches in warm zones to 48 inches in the north). A rented auger makes four holes a twenty-minute job; a manual post-hole digger makes it a two-hour one.

 

Step two: set the posts. Drop 4×4 or 6×6 posts in the holes, plumb each one in both directions with a level, and brace temporarily with 2×4 stakes. Pour dry concrete mix into the hole, add water, and let it cure — dry-pour concrete is genuinely adequate for a pergola and saves mixing wheelbarrows. Let it cure overnight before loading the structure. Alternative: bolt the posts to surface-mounted brackets on an existing concrete pad, which skips the digging entirely but requires drilling anchor holes.

 

Step three: cut and notch the support beams. The two support beams (typically 2×8 or 2×10) span across the post pairs and carry every rafter above. The classic detail is a decorative notch on each end — the curved or angled cut that makes a pergola read as designed rather than structural. Cut both beams identically using the first as a template for the second. If the beams attach to the posts' faces, drill bolt holes now; if they sit in notches cut into the post tops, cut those notches with a circular saw and chisel.

 

Step four: attach the beams. With a helper holding each end, clamp the beam to the posts, check level, and through-bolt with 1/2-inch carriage bolts — two per post, with washers. Bolts, not screws: this connection carries the entire roof load, and lag screws work loose under wind oscillation in a way through-bolts don't.

 

Step five: cut and install the rafters. The rafters (2×6 typically) run perpendicular to the beams, spaced 12–24 inches on center. Notch each rafter where it crosses the beams — a 1.5-inch notch that lets the rafter sit down flush rather than balance on edge. This birdsmouth-style notch is the most repetitive part of the build; a template cut from the first rafter makes the rest identical. Attach with structural screws or hurricane ties.

 

Step six: the top slats. Thin boards (2×2 or 1×4) running perpendicular to the rafters, spaced evenly — 2–4 inches apart for dense shade, wider for the classic dappled look. Screw each slat to every rafter it crosses. This is the satisfying stage: the structure becomes a roof grid, and the pergola silhouette appears.

 

Step seven: finish. Sand the edges, sweep the structure, and apply stain or sealer — cedar and pressure-treated both want a finish within weeks of the build. Stain the top surfaces especially; they take the UV.

 

My Two-Hour Afternoon — Honest Accounting

My most recent 10×12 build took two of us four hours from breaking ground to sweeping up, but that number needs its asterisks. The posts were bracket-mounted to an existing patio (no digging, no concrete cure time). Every cut came pre-planned from a free plan builder, and I had the lumber yard rough-cut the stock. I'd also built the same design twice before — the muscle memory matters more than I'd like to admit.

 

A realistic first-time expectation: a full day for two people, ground-mounted, with the plan doing the calculation work. Without the plan, add a day of measuring and head-scratching. The 2-hour builds you see online are real but represent the floor, not the mean.

What lumber should I use?
Cedar for looks and natural rot resistance, pressure-treated pine for budget, or a composite for zero maintenance. Avoid untreated pine in any ground-contact application. For the structural members — posts and beams — go 6×6 posts and 2×8 beams on anything over 10 feet of span; 4×4 posts are adequate only on small, sheltered structures.
 
Can one person build a pergola alone?
The digging and concrete work, yes. The beam-raising, no — you need a second pair of hands to hold an eight-foot 2×10 level while you bolt it. Rent a third hand (a brace, a ladder clamp) for the solo attempts, but budget for a helper on beam day. Everything else is one-person work with patience.
